How to Choose a Digital Marketing Agency in India Without Getting Burnt

To choose a digital marketing agency in India, start by writing down the one business result you need (more calls, more store visits, more online orders), then shortlist three agencies that have done similar work and ask each for a written plan with monthly deliverables, fees including GST, and who owns the accounts. Pick the one that explains trade-offs honestly and offers a short trial period, not the one with the biggest promises. Walk away from anyone who guarantees rankings or follower numbers.

We are an agency ourselves, so read this with that in mind. But most of what follows is what we would tell a friend who is hiring someone else.

Step 1: Be clear about what you actually need

Many business owners go to an agency asking for "digital marketing" and get sold a package of everything. That's rarely the best use of a small budget.

Pick the main goal first:

If you know which row you are in, you can judge agencies on that one thing. It also stops you paying for five services when you need two.

Step 2: Set a realistic budget

Agency fees in India vary more than most people expect. The same scope can cost ₹15,000 a month with a small team in a tier-2 city and ₹1,50,000 with a big agency in Mumbai or Bengaluru. Rough ranges from what we see in the market:

These are broad ranges, not quotes. Add 18% GST if the agency is GST-registered, which most established ones are. Ask whether the quote includes GST before comparing.

A budget that's too small to do the work properly is worse than no agency at all. If you only have ₹10,000 a month, it's often better to pay for one service done well (say, Google Business Profile plus local SEO) than four services done badly.

Step 3: Shortlist three agencies

Ask other business owners in your trade, check who ranks locally for their own services, and look at agencies whose own social pages and website are well kept. An agency that can't manage its own presence is a warning sign.

For each one, check:

  • [ ] Relevant work. Ask for examples in your industry or a similar one. Look at the actual live websites, Instagram pages or YouTube channels rather than screenshots in a deck.
  • [ ] A real address and GST number. Check the GSTIN on the government GST portal's search tool. It confirms the business is registered.
  • [ ] Google reviews of the agency. Read the negative ones and how the agency replied.
  • [ ] Who will do your work. The founder pitches, but a junior may run your account. Ask to meet them.
  • [ ] How they report. Monthly report? Live dashboard? A call? You want numbers tied to your goal, not only likes and impressions.

Step 4: Ask the questions that expose weak agencies

These questions tell you more in one meeting than any portfolio:

  1. "What would you do in the first 30 days, and what result should I expect by day 90?" A good agency gives specifics and realistic timelines. SEO, for example, often takes months to show real movement. See our guide on how long SEO takes.
  2. "Who owns the ad accounts, Google Business Profile, domain, website and social pages?" The answer must be you. The agency should be added as a partner or manager, not own them.
  3. "What happens if we stop working together?" You should keep every account, file, design and login. Get this in writing.
  4. "What would you not recommend for my business?" An honest agency will tell you something you shouldn't spend money on.
  5. "How do you measure success for us?" Listen for calls, leads, sales or store visits, not only followers.
  6. "Can I speak to two current clients?" Most good agencies will arrange this.

Red flags to walk away from

  • Guaranteed results. "Page 1 on Google in 30 days", "10,000 followers guaranteed", "monetisation in 60 days". Nobody controls Google's rankings or YouTube's algorithm. Guarantees like these often mean shortcuts that can get your site or account penalised.
  • Fake engagement. Buying followers, likes or watch hours hurts accounts and can get them removed.
  • The agency creates accounts in its own name. Your Meta Business portfolio, Google Ads account and domain must be registered to you.
  • No clear deliverables. "We will handle everything" is not a scope.
  • Long lock-ins from day one. A 12-month contract before they have shown any work protects them, not you.
  • Very cheap packages with huge promises. ₹4,999 for SEO, social media and ads together usually means templated posts and little else.
  • Reports full of vanity metrics. Reach and impressions are fine as context, but if the report never mentions leads or sales, ask why.

Step 5: Start with a trial and a written scope

Once you pick an agency, agree on a short trial, often three months, with:

  • A written list of monthly deliverables (for example, "12 posts including 6 Reels, 2 blog posts, monthly Search Console review, weekly ad optimisation")
  • The fee, GST, and payment terms (many agencies ask for monthly payment in advance by bank transfer or UPI)
  • Account ownership written clearly
  • A 30-day notice period
  • One review meeting a month

Give the trial a fair chance. Ads can show results in weeks, but SEO and YouTube take longer. At the end of three months, judge the agency on effort, communication and early signals, not only final results.

Timing: don't hire two weeks before Diwali

A common mistake is calling an agency in October and expecting a big Diwali or wedding-season push by the end of the month. A new agency needs time to learn your products, get access to accounts, set up tracking, and test ads or content before the spend goes up. Two to four weeks of setup is normal.

If your business depends on a season (festivals, admissions, summer holidays, the wedding months), start talking to agencies at least six to eight weeks before it. Use the first month for setup and small tests, so that by the time demand peaks, the campaigns are already tuned and the content is ready. The same goes for exam-driven businesses such as coaching institutes, where the admission window is short.

Your own side of the deal

Agencies fail with good clients less often than with slow ones. A few things that make a real difference:

  • Reply to approval requests within a day or two. A post waiting a week for approval isn't the agency's fault.
  • Share real information: best-selling products, margins, festival offers, customer questions. The agency can't guess what sells in your shop.
  • Answer leads fast. If ads bring WhatsApp enquiries and nobody replies for six hours, the ads look like they failed.
  • Keep one person as the contact on your side.
